    AI Engineering Partner vs. Building an In-House AI Team

    The decision isn't "build or buy." It's "how fast do you need production AI, and what happens when your first ML engineer quits?"

    A VP of Engineering at a Series C fintech told us something last year that stuck. He'd spent nine months trying to hire his first ML engineer. Posted the role on LinkedIn, worked three recruiters, interviewed forty candidates. Finally landed someone from a FAANG company. Salary: $285K plus equity. The engineer started in January. By March, they'd built a beautiful model in a Jupyter notebook. By June, the model was still in a notebook. By September, the engineer left for a startup offering a 2x equity package. The VP was back to zero. No production system. No institutional knowledge. Eleven months and roughly $400K in total cost (salary, recruiters, interview time, onboarding) for a notebook that nobody else on the team could maintain.

    The Timeline Reality

    Here's what building an in-house AI team actually looks like when you map it against calendar months.

    Month 1–3: Write job descriptions, get headcount approved, engage recruiters. Post the roles. Wait. The average time-to-fill for a senior ML engineer in the US is 83 days according to LinkedIn's 2024 Talent Insights. That's if you're competitive on compensation. If your offer is below the 75th percentile for your market, double it.

    Month 4–6: Your first hire starts. Onboarding, access provisioning, learning the codebase, understanding the domain. An ML engineer who's brilliant at model architecture still needs 6 to 8 weeks to understand your data, your infrastructure, and your business logic well enough to build something useful.

    Month 7–9: Development begins in earnest. Your engineer (singular, because hire #2 is still in the pipeline) starts building. Experimentation. Feature engineering. Model selection. Training. Evaluation. This is the part that looks like progress.

    Month 10–12: The model works in development. Now comes the part nobody budgeted for: production deployment. MLOps infrastructure. CI/CD for model artifacts. Drift monitoring. A/B testing framework. Rollback mechanisms. Your ML engineer is a model builder, not a platform engineer. You need a second skillset.

    Month 13–18: If everything goes well (and your engineer hasn't been recruited away), you have one system in production. You've spent 12 to 18 months and somewhere between $600K and $1.2M in fully loaded costs (salaries, benefits, tooling, cloud compute, recruiter fees, management overhead).

    Week 1–2: Scoping and architecture with a partner who's done this before. Data pipeline design. Infrastructure decisions made in days, not months, because the team has already solved these problems on similar projects.

    The Attrition Problem Nobody Talks About

    ML engineer turnover in the US runs about 25% annually. That means if you build a team of 4, statistically one of them leaves every year. In practice, it's often worse because ML engineers are the most aggressively recruited talent pool in tech. Your engineers get LinkedIn messages from recruiters every week. Some weeks, every day.

    When an ML engineer leaves, you don't just lose a person. You lose context. The model architecture decisions that live in their head. The data quirks they learned through trial and error. The undocumented workarounds for that one edge case in the pipeline that only they know about. You lose months of accumulated domain knowledge that isn't in any wiki or README.

    This isn't a one-sided argument. There are situations where building an internal team makes more sense.

    AI is your core product. If your company's primary product IS an AI system (you're building a product that customers buy because of the ML), then the ML capability is your competitive moat. You need that in-house. An engineering partner can help you get to market faster, but the long-term team should be yours.

    You have 3+ years of continuous AI development ahead. If your AI roadmap is deep and long, the economics eventually favor internal. The break-even point is usually around year 2 to 3, depending on team size and project volume. Below that, a partner is cheaper. Above that, internal starts to win on cost (if you can retain the team).

    You can actually recruit the talent. If you're a top-tier tech company in a major market with competitive compensation and interesting problems, you can attract and retain ML engineers. If you're a mid-market company in a secondary market, the recruiting math might not work no matter how hard you try.

    You already have strong platform engineering. The biggest hidden cost of in-house AI isn't the ML engineer. It's the surrounding infrastructure: MLOps, data engineering, monitoring, deployment automation. If you already have that platform team, the incremental cost of adding ML engineers is lower.

    When a Partner Is the Right Call

    You need production AI in months, not years. A partner who's shipped 100+ production systems can compress your timeline by 6 to 12 months. That's not just speed. That's 6 to 12 months of business value you'd otherwise miss.

    AI is a capability, not your core product. You're a logistics company that needs route optimization. A healthcare company that needs clinical NLP. A financial services company that needs anomaly detection. AI makes your product better, but it isn't the product. A partner builds the AI, your team builds the business.

    You can't afford the ramp-up risk. Every month you spend hiring and onboarding is a month your competitor is shipping. In markets where the first production AI system wins (and most markets are like that), the timeline advantage of a partner is a competitive advantage.

    You want production-grade from day one. A partner who's done this before builds with production constraints from the start: monitoring, rollback, drift detection, compliance. An internal team learning on the job often builds for development first and retrofits production readiness later, which is always more expensive.
